The Follow-Up Framework
Actually convert the leads you already get — from enquiry to booked call to sale.
The leads you already have are your biggest opportunity.
You paid to get the enquiry. Following it up once and then forgetting it is the most expensive habit in your business — and most owners make it every single week.
This is the full system for handling leads: the first response, how to qualify, the pre-call sequence, the follow-up cadence and dead-lead nurture. What happens after a lead comes in isn’t something you let slip — it’s something you go hard on. A system, not something left to chance.
Every lead is in one of five states.
Know which state a lead is in and the next move is obvious. This is the whole system on one page.
| State | What it means | What you do |
|---|---|---|
| Hot | Just enquired, under 30 mins old | Immediate SMS + call attempt |
| Warm | Replied or engaged | Qualify, then book the call |
| Booked | Call is in the calendar | Confirmation + reminder cadence |
| Quiet | No reply in 24h+ | Daily follow-up for 14 days |
| Dead | No response after the cadence | Tag and move to nurture |
The first thing you send.
Respond within five minutes. The first SMS is short and gives two options — not an open question:
“Hey [name] — it’s [your name] from [business]. Got your enquiry. Are you free for a quick chat in the next hour, or would later today suit better?”
Three questions, asked one at a time.
Ask these one at a time, like a conversation — not a form. Each one tells you something you need before you sell anything.
“What made you reach out today?”
Ask this first — it reveals the trigger. A real trigger means urgency; “just looking” means nurture, not a sales call. It tells you straight away whether this is a live opportunity.
“What have you tried so far?”
Reveals how sophisticated and how frustrated they are — and what they’ve already burned money and hope on. Now you can position against what didn’t work instead of repeating it.
“If we fixed [problem], what would change for you?”
Reveals the deeper why. That’s what they’re actually buying — sell that, not the surface request.
The pre-call sequence that lifts show rate to 90%.
Booked calls no-show 30–50% of the time without a sequence. Three touches fix most of it.
A confirmation the moment they book (with two quick questions to prime the call), a reminder 24 hours before, and the link one hour before. Automate the last two so they never get missed.
The 10-touch daily cadence for quiet leads.
When a lead goes quiet, don’t send five polite messages and give up. Increase the volume — one touch every single day, alternating channels, until they reply or you hit the end.
| Touch | Day | What you send |
|---|---|---|
| 1 | Day 1 | SMS + call — speed-to-lead |
| 2 | Day 2 | SMS — no-pressure offer to send info instead |
| 3 | Day 3 | Email — a useful resource, no ask |
| 4 | Day 4 | SMS — quick, direct check-in |
| 5 | Day 5 | Email — a client win or piece of proof |
| 6 | Day 6 | SMS — “still worth a quick chat?” |
| 7 | Day 7 | Email — pre-handle a common objection |
| 8 | Day 8 | SMS — offer two specific times |
| 9 | Day 10 | Email — a second useful resource |
| 10 | Day 12–14 | SMS/email — close the loop, invite a reply |
Most quiet leads that eventually convert only do so after repeated contact. Stopping after one or two touches leaves most of that money on the table. When the cadence ends with no reply, tag them and move to nurture — you don’t bin them, you just slow down.
This works in the real world.
“We’re a husband and wife cleaning team and we were struggling to cover bills and live. Since Ascend began our income has doubled. We pay bills ahead of time now. Thank you Ascend — we’re forever grateful.”
